decision processOne of the value propositions for Knowledge Management is to improve decision-making. At a recent Toronto KM Consortium meeting, we agreed to study whether KM actually achieves this objective.

When we looked for a model of the decision-making process, one that seemed especially intriguing, in light of recent controversies about its authors' decision-making skill, was that used by NASA, illustrated in the table at right.

Whether we decide instinctively (whether to flee or fight), rationally (what laptop to buy), or morally, aesthetically or emotionally (who to vote for in the next election), or using some combination of the above, we do tend to follow this process. Our decision criteria can be objective or subjective. The process can be one-pass or iterative, formal or informal. In some cases we 'back into' the process -- making a possibly impulsive decision and then attempting to justify or test it by going back through the process. The facts and assessment of unknowns can be exhaustive and methodical or cursory, often depending on the importance of the decision and the consequences of making the wrong one, though I've heard more than one CEO pride himself on his ability to make fast decisions with incomplete information, even if better information was available.

Some of us are prone to groupthink -- unduly influenced by the preferences of others, even if those preferences are uninformed, illogical or volatile -- you see this often in election campaigns.

There are different styles of weighing alternatives, too. Some prefer to find consensus, and consult extensively with others whose judgement they trust -- recent studies indicate, with the benefit of hindsight, that such an approach yields superior decisions. Others take an adversarial, black-hat or 'devil's advocate' position to try to get opposing perspectives before making decisions. In his new book, the Wisdom of Crowds, James Surowiecki cites the importance of careful design of a decision-making or advisory group (most critically that they be informed, representative of different stakeholders and perspectives, and independent thinkers).

We tend to be influenced differently by others in the decision-making process, depending on our personal values and our position in the organization or group -- some of us are deeply influenced by others' authority (status or education), reputation, or trustworthiness (which means peers' views get more weight than either superiors' or subordinates').

Inaccurate, incomplete or biased research or debate can also produce inappropriate decisions -- some of us are more aware of 'spin' in what we read and hear than others. Marketers have perfected techniques that range from manipulative to dishonest to influence customer buying decisions. And as these fall from favour, subtler, more subversive techniques -- like story-telling -- are taking their place. Some legal decisions are considered so critical that there is a special standard of fairness -- "due process'.

Technology sometimes gives us the opportunity to defer making decisions and keep many options open until more facts are available and the risk of decision error drops -- rapid prototyping for example.

Here are four brief stories about decisions, that reveal good and bad decision-making processes:
  1. A friend of mine was hiring for a research-analyst position. There were three excellent candidates, but all four interviewers rated a tall, well-spoken, attractive, well-dressed young man as their clear choice. The word three of them used to describe his superior je ne sais quoi was 'presence'. It turned out presence was all he had -- his research skills were questionable, and the interviewers later kicked themselves for not looking more closely at his sample work-product before hiring him. Before he could be hired, he quit for a much higher-paying job in PR, a job he had no credentials for, and where he is now Vice President.
  2. A colleague was trying to decide between two new house models. He and his wife were each leaning slightly towards a different choice. He drew up a chart listing all the buying criteria they cared about, weighted each criterion and rated each house on each criterion. The house his wife preferred got a higher total score, but my colleague wasn't convinced. He kept trying to rig the numbers or weights to change the scores, but couldn't do it, so he relented and they bought the house his wife preferred. A year later he was delighted with the decision, and couldn't understand how he was attached to the other house at all.
  3. A woman I know was going out with two guys, and was under growing pressure to make a decision. All her friends preferred Guy A, with whom she shared many interests, over Guy B, who spoke little English and with whom she had almost nothing in common. She chose Guy B anyway, citing 'pure chemistry', and eventually married him. Twenty-five years later, it was obviously the right choice -- they're still together and very happy.
  4. A small Canadian company was successfully courted by a foreign company that appeared, on the surface, to be a perfect tactical fit -- the Canadian company had great products and R&D, while the foreign company had lots of cash and market presence around the world. Five years later everyone from the Canadian company was gone and all that was left was a warehouse. The strategies and cultures of the two companies, it was clear in hindsight, were completely incompatible.
This year, Canadians and Americans will both decide on a new federal government. The electoral process in both countries is badly flawed, the electorate is largely ignorant of the issues, and is being deliberately misled by campaign advertising, while the media, in typical fashion, are oversimplifying many of the choices and completely disregarding others. The only thing we know for sure is that, in both countries, more people will consciously decide not to vote than will vote for any of the alternatives. I wonder what that tells us about The Wisdom of Crowds?

Our government insists that it can kidnap a foreign national overseas and hold him forever in a Guantanamo jail, or put him through a military trial and even execute him. Oh, the government has made a few cosmetic concessions to law in its plans for military tribunals. But note that these are unilateral changes and can be withdrawn at any time. Our government also insists that U.S. citizens can be declared enemy combatants and tossed into jail forever, or tried by military tribunals (and maybe executed), without access to a lawyer or the courts. If the court endorses this, it's endorsing despotism.

Striking the balance between functionality and over-crowded screen designs has always been the greatest challenge of digital lifestyle aggregators.

On one hand - you want to give folks as much control, functionality and flexibility as possible. While on the other hand you don't want it to overwhelm people.

So I believe you start with a blank canvas - much like 'Spring' does - and you build from there. The whole thing feels like teh MyYahoo config screen, but it's drag and drop and sexy and state-of-the-art.

Modules range from simple PIM, blog or media mngt modules to more complex and sophisticated functionality like a micro-content aggreagtor or Nat Friedman's Dashboard or Flickr photostreams.

Certainly a really simple SMIL sequence editor is in there.

Available as a Laszlo or D HTML front-end, slanted towards male female, young, old - 4 skins. Built-in content, support for all new kinds of micro-content. Social network, mobile, communications as basic constructs.

Oh yah - this started off as a post about "ease of use" and how we can achieve balance while still delivering power.

I think I have the answer. Here's Om asking for it (and agreeing with Peter Merholz)......

Most of you have heard me complain, bitch, moan and rant about how tech companies don't make it easier on consumers when it comes to using technology. Apparently I am not alone. Peter Me writes in Shit is too hard to use, "I'm working on a project where I get to go into people's homes and watch them attempt to set up an internet-enabled device (excuse the vagueness). And, without fail, they cannot. What's interesting to me is how they fail -- each time it's different. Though often in the same part of the process, the detail that causes them to go astray varies -- mistyped email addresses, password confusion, network set up, clicking the wrong link and getting lost, etc. etc. And I'm sure that with each subsequent observation, we'll observe new hitches." One of the most impressive things about Finns is their grasp of geography, well, at least all the ones I know seem to know far more detail about the planet we inhabit than any other people I've ever met, which is a dramatic contrast to Americans who seem to have some difficulty placing their own country on a political map of the world. If you read Finnish, you'll get a good chuckle out of Peter Elk's [Finnish expat living in NYC] look at an old geography book and it's descriptions of US states. If you don't read Finnish, well, the summary is that some of the state descriptions are pretty hilarious.

Missouri, for example, is the "Meat and Shoe State". I mean, Missouri, land of the Ozarks and home of the 'throwed[sic] roll', evokes the image of meat and shoes? Lambert's does have really great rolls if you remember to duck and their iced tea is served in giant mason jars with free refills, too. I kept trying to imagine of a reason why anyone on the planet would think of shoes and meat when describing Missouri. And then it dawned on me....Missouri! The Sho[e]-Me[at] State! Someone in Finland heard Shoe-Meat instead of Show-Me! Of course! :) The slogan has been in use for a long, long time and has a somewhat interesting origin.

The most widely known legend attributes the phrase to Missouri's U.S. Congressman Willard Duncan Vandiver, who served in the United States House of Representatives from 1897 to 1903. While a member of the U.S. House Committee on Naval Affairs, Vandiver attended an 1899 naval banquet in Philadelphia. In a speech there, he declared, "I come from a state that raises corn and cotton and cockleburs and Democrats, and frothy eloquence neither convinces nor satisfies me. I am from Missouri. You have got to show me." Regardless of whether Vandiver coined the phrase, it is certain that his speech helped to popularize the saying.

Other versions of the "Show-Me" legend place the slogan's origin in the mining town of Leadville, Colorado. There, the phrase was first employed as a term of ridicule and reproach. A miner's strike had been in progress for some time in the mid-1890s, and a number of miners from the lead districts of southwest Missouri had been imported to take the places of the strikers. The Joplin miners were unfamiliar with Colorado mining methods and required frequent instructions. Pit bosses began saying, "That man is from Missouri. You'll have to show him."

However the slogan originated, it has since passed into a different meaning entirely, and is now used to indicate the stalwart, conservative, noncredulous character of Missourians.

Well, in all honesty, Missouri did have the Brown Shoe Company in St. Louis and the enormous stockyards in Kansas City [in Missouri in spite of the name] back before it became better known for Budweiser Beer and John Ashcroft. I think the new state slogan should read, "Missouri! We're real sorry about Ashcroft!" Or, maybe, "Missouri! Getting dumb sports fans drunk since 1906!" Missouri does have a few redeeming qualities like Mark Twain, Chuck Berry and Vincent Price. It's home, but as Mark Twain so wisely quipped, "Familiarity breeds contempt..." I will henceforth refer to it as the "Shoe-Meat State". :)

Because it's July [read everything is closed for summer holiday and I'm bored] and I'm, of course, far more entertained by state slogans than anyone probably should be, I'll offer a more honest selection of state slogans for the easily amused. They're notoriously bad and ridiculed all over the US [65k pdf] for being the product of horrible PR wonks.

  • Alabama: Wonder Full ∴ Wonderful? Alabama? "Yes, we have indoor plumbing."
  • Alaska: Beyond Your Dreams, Within Your Reach ∴ "Screwing the environment for your SUV"
  • Arizona: The Grand Canyon State ∴ "Land of Cheap Smokes and Indian Reservations" Monument Valley is really a lot more stunning than the Grand Canyon.
  • Arkansas: The Natural State ∴ Natural? Natural what? "If you can read this, you don't live here."
  • California: Find Yourself Here ∴ ...because everyone here is as lost as you are. "California, the fruit and nut state!" or "Our women have more plastic than your car!".
  • Colorado: (none) ∴ Colorado, home of the Coalition for the American Family and anti-gay everything. "If you don't ski, don't bother."
  • Connecticut: Full of Surprises ∴ Boy, howdy, who wrote that nonsense? "Connecticut, Stepford wives and suburban stupor!" or "Massachussets is thattaway!"
  • Delaware: It's Good Being First ∴ The state best known for it's very 'generous' tax structure, S-Corporations and cheap booze/outlet malls that people from adjoining states flock to. I guess they couldn't just say, "Hey! We're small, cheap and available!".
  • Florida: (none) ∴ "Ask us about our grandchildren!" or "Watch out for that sinkhole!"
  • Georgia: Georgia on My Mind ∴ We banned rum and slaves but not lawyers!
  • Hawaii: Aloha ∴ BORING. "Islands of flaming hot magma!"
  • Idaho: Potatoes. Tasty Destinations. ∴ Why not just get sponsored by Ore-Ida Corp and go with "When it says Ore-Ida, it's alll-righta."? or, even better, "Land of Tater Tots!".
  • Illinois: Right Here. Right Now. ∴ Yeah, it's there alright. What happened to "Land of Lincoln"? "Illinois! Please remember the S is silent!"
  • Iowa: Come Be Our Guest ∴ "Iowa! Be our guest as you surely won't stay!"
  • Indiana: Enjoy Indiana ∴ It used to be "Wander Indiana" which had TV spots with an empty car toodling around the state which gave you the [realistic] impression that the state put you to sleep. "Indiana! Enjoy our dullness!"
  • Kansas: Simply Wonderful ∴ "Kansas! Drive faster, daddy! Faster!" The only thing more boring than driving across Kansas is driving across Wyoming.
  • Kentucky: It's That Friendly ∴ "Five Million People; Fifteen Last Names"
  • Louisiana: Come as You Are. Leave Different. ∴ "It's not new and it doesn't lean!"
  • Maine: It Must Be Maine ∴ "Every visitor gets a free L.L. Bean Boat Tote!"
  • Maryland: (none) ∴ "Crab cakes and crabs."
  • Massachusetts: Make It Yours ∴ "Taxachusetts! Our Taxes Are Lower Than Finland's (For Most Tax Brackets)"
  • Michigan: Great Lakes. Great Times. ∴ "First Line Of Defense From The Canadians" or "All your crap cars are belong to us!"
  • Minnesota: Explore Minnesota ∴ "And don't forget the bug spray!" or "10,000 Lakes and 10,000,000,000,000 mosquitoes"
  • Mississippi: Feels Like Coming Home ∴ "Come Visit And Feel Better About Where You Live"
  • Missouri: Where the Rivers Run ∴ "Your Federal Flood Relief Tax Dollars At Work" or "We're sorry about Ashcroft!"
  • Montana: Travel Montana ∴ "Home of the Unabomber and christian militias"

Helsinki Energy seems to go out of it's way to make power plants look good as though people might notice, and perhaps blame them, that the Baltic is still so polluted that it's not recommended to eat Baltic fish more than once a week or the layer of smoggy gritty haze over the city today if they didn't sex them up a bit. As though they might be saying, "Yes, this is a coal fired power plant but, hey, aren't these lovely blue power lines beautiful?" Sure, they say the plants are ultra clean but the people they're saying that to probably don't live next to the strip mine somewhere with cheap labour and no pretty blue pylons. Energy production is with rare exception a dirty, ugly business that we'd all like to pretend that we don't participate in and depend on utterly each and every day. I look at those blue giants daily and I'm reminded of the lengths we will go in our own self-deceptions and how we are so willing to be fooled. We are energy junkies.

Forget gimmicky tricks like the "air pump" in the tongue or blinking lights on the back of sneakers, now companies like Adidas are working on "smart" shoes that include sophisticated sensors, a microprocessor and an electric motor to monitor how the shoe is responding to whatever the wearer is doing and adjust the shoe on the fly. That is, if the compression of the base of the shoe is too soft or too hard, it will adjust to make it better, lessening the wear and tear on a runner's knees. Like those blinking lights on shoes that are popular with kids, it appears this sneaker will come with some blinking lights too - but they'll serve a purpose: displaying the "settings" of your sneakers. This may be the first shoe that needs its own CD-ROM instruction manual. Don't think shoe technology ends here, either. This is just the start of where some people see these smart shoes going. Some are even predicting that, for all the hype about wearable computing, the best place to put such processing power is in the shoe.

Mass customization: Nike has a store in Manhattan that makes custom shoes. You have to be invited to get an appointment there.

It's part store and part studio, where customers go to design their own sneakers. They choose between materials, colors and patterns to create unique footwear matching their own stylish sensibilities.

Once the creation is complete, specs get sent electronically to a manufacturing facility. Three weeks later, sneakers arrive by mail at the customer's house.

The Masai Barefoot Technology shoe is a big raveware-looking sneaker that changes your gait to something like that of a barefoot Masai treading the grasslands and is rumoured to elliminate cellulite.
The shoe feels strange at first. The top two-thirds of it look like a fairly orthodox running shoe, but the sole is bizarre. Two inches thick at the midpoint of the heel, it tapers gradually toward the toe and swoops upward at the rear, creating a cutoff effect.
