Dave's Blog Taxonomy
As you may know, I've been maintaining (manually) detailed tables of contents of my blog posts (one per blog 'category') since I started. They're a bit clumsy, but they get a fair bit of traffic so I know people are using them. Right now they exist as six 'stories' and I thought it might be interesting to try to put them together into a single, interactive index. I'm competent in neither HTML nor Radio's 'outlining' function (I confess I don't even know how to use anchors properly -- the twisties below and the links in the graphic above don't work, and links below should really take you to the specific subcategory within the table of contents), so I can't make it pretty or functional, but you can get the idea of how it might work:

My six categories have a total of 40 subcategories, of which five (Blogs in Business, Technology, Stories & Narrative, New Collaborative Enterprise, and Environmental & Social Economics & Law) overlap categories and hence appear under two categories each. The ten most popular subcategories (most linked, and most commented-on) are shown in bold. This taxonomy is essentially the same one I use for my filing cabinet tabs and for my My Documents subfolders, except that they omit the 'housekeeping' type tabs and subfolders that house my background papers, messages and private and personal records.

I am not offering this as any kind of framework for a 'universal' taxonomy. In fact, I've been adamant that any personal content management system needs to allow us to index our documents and messages any way we want, our way, at whatever level of granularity works best for each individual. Universal taxonomies just don't work. But if we think of a blog as the 'public area' of our personal content, the shareable part of our personal 'filing cabinet', I thought it might make an interesting case study in how we might best 'present' each individual's publicly-available 'stuff' for effective browsing by others.

I see the blog, and at a broader level the 'tabs' of our personal content management system, our 'filing cabinet', as nothing more than 'addresses' or destinations to send content to. So although Microsoft would have us believe that 'saving' a document or message, 'sending' a document or message to someone else, and 'publishing' a document or message to a blog or website, are three fundamentally different functions and applications, I see them as conceptually indistinguishable -- they're all actions that move content from one specific space to another. That's why I have proposed a single, intuitive Workspace Manipulation and Document Annotation tool to replace virtually every application users have on their PCs today, a tool that would finally make PCs accessible to the billions of technologically challenged among us. But I digress...

I can envision the Interactive Blog Table of Contents working in one of two ways:
  1. Map Layout: The table of contents would be displayed graphically, as in the top diagram above. Clicking on any of the 40 subcategory links would replace the map with a hotlinked list of posts in that subcategory -- showing title, date, author (if applicable) and a brief synopsis or abstract of each post.
  2. 'Outline' Layout: The content would be displayed, possibly in the blog sidebar, in 'outline' mode: Clicking on the 'Table of Contents' box would open up the list of the 40 subcategories, and then clicking on any of them would display (probably in a separate window)a hotlinked list of posts in that subcategory -- again, showing title, date, author (if applicable) and a brief synopsis or abstract of each post.
How useful would this be for you? If you're not one of those that browses my tables of contents, would this kind of functionality be useful on your own blog, even if only to help you find your own archived posts without having to use a hit-and-miss search bar? Could you envision using this tool more broadly as a means of indexing everything in your My Documents folder and Inbox, and perhaps even all the hard-copy stuff in your filing cabinet as well?

Ultimately, I can see the development of an invisible (to the user) 'metadata layer', which would take our preferred organization of our personal stuff and translate it into some universal standard, and then as needed into each reader's personal organization of his/her content, so that for example if Jon Husband wants to browse my publicly permissioned content, he won't see it organized as I have, above, but will instead see it automatically reorganized and relabelled using his personal taxonomy and nomenclature. I believe this 'metadata' layer development will be one of the most interesting and important technology challenges of this century.

In the meantime, if there's sufficient interest, I'll buckle down and learn enough HTML and Outlining to implement either solution (1) or (2) above for my blog.

I was reading Kerry's 1971 speech and immediately thought about the men coming home now.

In 2000 a former co-worker of mine died. He was my union brother for almost 20 years. He was a swaggering, attractive, macho kind of guy; a talented craftsman and a tireless worker who took risks, but could always be counted on to reach that extra inch, to push himself that extra bit on the job.

When I met him, I was an apprentice and he was a senior journeyman -- although we weren't that far apart in age; he had just been doing the job longer than I had. On the job we did a lot of physical work; heavy lifting, working at heights, working long hours, working under harsh conditions. He was always the guy junior people like me looked up to, tried to match, and I for one always tried very hard to make sure I measured up to his standard -- and worried if I somehow thought I didn't. He was also a man who drank a little too much, and liked to get high. He loved his wife, but our job was one that put a toll on relationships due to the long and uncertain hours, the fluctuating pay.

His wife left him, and he entered into a series of troubled relationships. He began to drink more and more, and began to miss work. The union had to fine and discipline him for no-shows and for drinking. Although he had many friends who loved him and cared for him, eventually he had been banned from so many workplaces that he had a hard time making a living and keeping up the payments on his home. One night he tried to kill himself with a handgun. He missed, and lay injured for 12 hours before he was found. He ended up paralyzed from the waist down.

Because he was a Vietnam veteran -- a former medic -- he was treated at the V.A. hospital. For the first time in his life, he stopped drinking. For the first time in his life, he received counseling. For the first time in his life, he participated in group therapy with other Vietnam vets. A year after he shot himself, he was released and had a place in an assisted living apartment. He was going into vocational training. He was dry. He went to sleep one night in his new apartment and never woke up. A blood clot in his brain.

I think about men like my friend Tom whenever I think about men coming home from Vietnam. I think about him when I read about the men coming home from Iraq. I sat with him one day in the V.A. hospital, about three months before he died, and he told me how -- 30-some years later -- he was finally dealing with his experiences in war. It's terrible to have to wage war that can affect a man's life the way Tom's was affected.

It's a crime to do it for an invalid reason.

For a long time I have been puzzled about why Right Wingnuts are the way they are, and I have observed a few things about them which seem to be endemic in their ranks:
  1. No sense of irony. The inability to understand paradox. Extreme discomfort with ambiguity.
  2. Poor critical-thinking skills. The inability to write about what they read with much competence. Unable to sort out the larger meaning of what they read. Tend toward not being about to sort out the difference between the theme of what they are reading, and unimportant details.
  3. Lack of imagination, and a singular lack of ability to intuit how to make elementary character judgments.
  4. Lack of empathy. To the extreme.
  5. Dislike of reading fiction.
  6. Absolutist binary thinking run amok.

I have always wondered how these people turned out that way ... and though I have seen a bit of absolutist non-critical thinking on the left, I read something today on Atrios, where a troll was unable to understand why liberals like a "fake news show" like "The Daily Show."

Someone made a remark about "Goodnight Moon" and the person said, "What is 'Goodnight Moon'?" And like a bolt from the blue, it came to me: His parents didn't read to him as a child.

When I was a new mother, and was cramming what to do to make sure my kid was going to be a reader, the advice that was repeated over and over again was, "Read to your kids". And I did. From the time he was 4 months old it was ritual with my son, until he started reading independently, to read out loud to him every night. (Actually, it continued until he was 9.)

Now we see that the most important time in developing cognitive skills is between the ages of 0-5. And I am willing to bet that if you want a kid with an imagination ... and who is able to make character judgments, and who wants to read fiction, and learn to identify with people not like him or her, you've got to read to your kids. Every night, without fail.

One of the upsides of being older is being able to observe other people's judgments of oneself and not be bothered by them.

Don't like my hair? You don't have to wear yours this way. Don't get my religion? You don't need to understand it; it only has to make sense to me. Don't like the choices I've made in life? Then don't make those choices for yourself.

I used to try -- and try to justify myself -- and feel the need to explain, explain, explain myself, hoping desperately that others would approve.

Being 54 means I don't need everyone's approval. It's nice when people get me, but it's no longer required. Being older has made me realize that individual human beings live on entirely different planets, within cultural, educational, gender, and class bubbles that sometimes prevent them from even realizing the others exist.

Being seen, being understood, by a select few friends and family is enough. I'm no longer the server at a cocktail party of life, circulating with a tray of hors d'oeuvres, saying, "Here, have a piece of me. Would you like a piece of me? Please, have another."

I own myself now.

tableChris Corrigan over at Parking Lot has just completed an intriguing (and a bit confusing, from a reader perspective) week-long Blog Switch with Alex Kjerulf. He's back, and and he's in fine form. He points us to a great list of community tools from Australian Coastal Waters Cooperative Research Centre -- via Flemming Funch, who also brings us this wonderful take on the nature of consciousness:

The more simple answer, to me at least, is that there's an infinite Omniverse there, and you're an integral part of it. It has the inherent capability to do everything that ever happened and ever will happen, and the scope of what can happen is infinite. Some of the inherent qualities are self-reflexive consciousness and the ability to evolve. It is vast, complex and mysterious, but ultimately completely logical and coherent. You can learn about it and understand it as deeply as you want, and it will readily divulge its secrets, but everything in it is connected with everything else, and all of it is continously evolving, so you'll probably never be done.

And then today, Chris talks about the properties of circles, presenting us with this insight into how we relate to circles during human interactions:


That got me thinking about tables, in various shapes, and how our choice of position at them tells us a lot about how we perceive ourselves. Ever notice that in business meetings in rooms with rectangular board room tables no one really gets settled until the perceived 'leader' arrives and selects a chair? And how at sit-down dinner parties everyone shuffles around and stays standing until the host signals in some way what the seating arrangement is, or that there isn't one? And that some people prefer place cards at tables (and get dismayed at being told 'sit anywhere you like') where others rankle at being 'told' where to sit?

I'd be interested in readers' stories and perceptions on this. As my readers probably suspect, I never hesitate to pick the best untaken seat in the room (the one with the view of the most people), unless it's an uninteresting occasion (in which case I take the seat closest to the door), or unless I'm told where to sit (which makes me suspicious as to what the arrangement means). Circular tables are very democratic, but there are still choices depending on room layout. And what about the protocol of waiting for women to sit first, and pushing in their seat (the latter ignored at business meetings, and a courtesy increasingly provided only for elderly women)? Are there cultural observances regarding seating arrangement in different countries that have edged their way in, or managed to hold on, in multicultural societies? And given the deep cultural significance of eating and meeting, what does the way we select our place at the table tell us about ourselves?

There are now 159 active (updated in the last month, or officially on vacation but returning) Salon Blogs. Comings & Goings this past month:
  • No longer blogging, it seems: The enormously helpful Charlie Z at Driver 8, the enormously successful Julie Powell of the Julie/Julia Project, Ray of Nobody Loves Raymond, whose blog is MIA, great story-teller Hugh Elliott at Standing Room Only, and Cat M. of Chronicles of an Anti-Apathetic. Their presence in this part of the blogosphere will be sorely missed.
  • Good news: Penny of My So-Called Lesbian Life is back.
  • Daniel X. O'Neil, the veteran Salon blogger at GoogObits who uniquely chronicles the deceased, has moved to his own site.
  • The flight from Radio to Typepad seems to have stopped, at least for now.
  • Of the roughly 100 new Salon Blog numbers assigned this past month, about 40 actually made at least one post, and the following 17 appear to be posting regularly. I especially recommend MallowDrama, Hermit's Notebook, Hoi Polloi and I Don't Know What Happened, which are off to sensational starts. Welcome, new Sloggers all.

Some stats for this past month:
  • Total hits this month for Salon Blogs were about 1.1 million, up about 8% for the month, but they were very unevenly distributed (even more than usual), with 850 thousand of these hits going to the top 11 blogs. For the typical Slogger, December traffic was about 10% quieter than November, due probably to the holidays. The median for active Salon Bloggers was only about 700 hits per month, about 30 per day.
  • Inbound blogs totaled about 3250, up about 5% month-over-month, with the top 11 blogs accounting for 50% of them. The median for active Salon Bloggers was 7 inbound blogs.
  • About 42% of active Sloggers are female, up significantly from just over 30% three months ago. That's great news, but I don't know what to make of it.
I'll continue to keep the Directory current, with your help, and will report at least bi-monthly on comings & goings and stats.

P.S. I've also updated my Tables of Contents (see top left of my blog). Since Google has, for some reason, stopped crawling How to Save the World, Google is no longer a reliable way to find things in my archives. I'm going to test some other search engines and change my search bar accordingly.

I've just adding another dozen items to my already bloated blogroll. I'm actually quite discriminating in what I add, rejecting most of the requests I get to 'reciprocally' blogroll, and never adding a blog until I've seen at least two remarkable posts on two different days. There's just a lot of great writing out there! Here are a few of the blogs I've added this time:

Practical Metaphors - Ryan Fugger finds amazing things on the Internet that no one else seems to find. Check out this post linking to the provocative short film 'Bullet in the Brain' you can download (bandwidth permitting). Ryan's another reader of Daniel Quinn's Ishmael. He's an articulate essayist on how to make the world better, and a contributor to the Blogger's Parliament.

A Relative Path - Jonathan Broad has a brilliant wit and an ability to succinctly summarize current events and contemplate their deeper meaning. He's also a pessimist willing to look at the horrors of our recent history and discuss what they tell us about human nature, and what we could do to avoid repeating them.

Bastish - Kevin Cameron's great photoblog that I neglected to include in my recent post of favourite photoblogs. The picture above is one of Kevin's. He's currently living in Japan, which must be a photographer's dream.

Orcinus - Seattle journalist and liberal A-lister Dave Neiwert doesn't need any publicity from me, but he's a great writer and covers, prolifically and in detail, well-referenced and supported, the foibles of the Bush regime.

Globalize This - A new blog by Adam Hersh, a researcher at the Economic Policy Institute, has astute observations on economic and trade matters, which are going to be of crucial importance in the coming months and years. In addition to explaining economic matters in understandable terms, with a progressive slant that I of course appreciate, Adam also covers the work of senior economist and colleague Max Sawicky, whose blog MaxSpeak I've also blogrolled.

And on the business/IT side, I've added Stephen Downes' and David Wilcox's blogs, both of which articulately cover the emerging world of social networking and its role in business and society.

blogworthy contentI've written before about Blogs in Business and the role I think they could play. But my idealism -- the desire to have a better, simpler blog product with some better social networking functionality before we try to sell it to business -- is giving way to my impatience. A couple of business leaders have challenged me to develop a pragmatic strategy for effectively introducing blogs into a business today. Here's what I said.

First, the strategy for doing so must respect some fairly unorthodox principles. If it doesn't, blogs will just end up being one more awkward and confusing part of already unwieldy and underused corporate Intranets. These principles are:
  1. Blogs are Personal: Each individual blogger must retain control over the content in his or her blog, and over decisions on what does and doesn't go into it. This is its unique selling point to front-line workers who are used to seeing all the knowledge they contribute disappear into an undifferentiated massive corporate content architecture with no personal ownership or responsibility for quality, currency or completeness.
  2. The Taxonomy must also be Personal: Asking people to organize their content into standard categories is a square peg in round hole exercise. Don't let the CKO or the CIO presume to tell individual knowledge workers how they should organize their personal stuff.
  3. The Blogging Tool must be Simple: Select the easiest possible blogging tool, and if necessary hide some of the tricky bells and whistles. People have enough to learn without having to master HTML and RSS.
  4. Involve KM, IT, Learning and Marketing in the Project Team: All four departments will be needed to introduce blogs effectively into the workplace. Make this a joint project where each of the four departments shares in the work, and its success or failure. That may take some advance selling but if one department tries to go it alone they'll fail. And you need at least one Executive Sponsor on the Project Team. For that, you'll need an Elevator Pitch for blogs in business, which I'll talk about next week.

OK, on to the strategy. Here's a twelve-step plan I think could work in just about any organization, large or small:
  1. Educate the Project Team: Have a session where the KM, IT, Learning and Marketing people learn about blogs hands-on. Set one up for each member of the Project Team and let them play for a few days.
  2. Identify the Pilot Group: Don't try to introduce this to everyone in a large organization at once. Pick a few cohesive groups that would likely benefit most e.g. newsletter editors, subject matter experts and others who are already 'publishing' stuff internally or externally. Focus on those who care more about content than style, those who produce a lot of content, and those who produce time-sensitive content often. Ask a sample of front-line workers this question: "Whose filing cabinet contents would be most useful to you in doing your job?" They're the people you want in the Pilot Group. If you have eager and experienced blogging zealots on staff, include them even if they don't otherwise qualify, but make them promise not to customize their blogs for three months, until the Pilot Group is up on their feet.
  3. Develop a starting Personal Taxonomy for each Pilot Group member: This will be different for each person and should probably not have more than 20 categories and sub-categories. Start with the organization of their filing cabinets, or their My Documents folder. If that doesn't work, go on to step 4 for that Piloter and see if, once you know what the content is, a personal taxonomy suggests itself. But don't constrain the Piloters -- this is their content and they need to be able to organize and categorize it the way it makes sense to them. The categories and sub-categories will usually be subjects, customers or company products, rather than knowledge types (best practices, stories, policies etc.) Keep the librarians in check: This is organization by what people do, not how taxonomists think about knowledge 'domains'.
  4. Develop a starting Personal Content Archive for each Pilot Group member, organized by their Personal Taxonomy. The archive should cover all information, documents and links that the Piloter thinks are useful or interesting and which he or she authored, customized or obtained from outside the organization. The types of content that each Piloter should be encouraged to include are shown in the top-right illustration above. If Piloters are worried about confidentiality of some of this information, tell them they will be able to restrict who has access to it.
  5. Select a Blogging Tool: The tool you select must be easy to use but powerful enough to accommodate the categories and content you have identified. If the Project Team have been playing with different tools for a few days this will help in the selection. Don't leave the decision up to experienced bloggers. This will be hard for many users no matter what tool you choose.
  6. Get IT to convert all the Personal Content Archives to HTML: This is not a job for amateurs. MS Office documents converted to HTML can get huge and ugly. At the same time, if you're an MS Office company, develop a standard process for converting documents to HTML going forward -- this will be an ongoing challenge, and not one you want to leave up to the Pilot Group.
  7. Get IT to 'bulk publish' all the Pilot Group's Personal Content Archives: This one-time process will get your blogging project off with a bang, with a bunch of pre-selected useful content that the Pilot Group will be proud of and others in the company will want to see.
  8. Get IT to create a Table of Contents for each Pilot Group member: While regular blog content may disappear into the archives without consequence, business blog content has a longer shelf life, and readers need to be able to browse the Table of Contents of each person's blog, organized according to their Personal Taxonomy. Like step 6, keeping this current will be an ongoing challenge, and will require developing a standard process for adding each new post to the Table of Contents. This may involve some work, but it's important.
  9. Get IT to develop a password protection scheme for the blogs: Each Pilot Group member needs to be able to set who can and cannot view their blog content. The password protection scheme needs to be able to accommodate different needs for this, and include an e-mail based authorization system that will allow those who are initially prohibited from accessing a desired blog to get a password from the blog owner. Access should not be limited to those inside the company -- if at all possible, you should allow those outside the organization with the appropriate password to access company blogs as well. This may be tricky, but the potential benefits of exposing useful company blogs to customers, associates and other personal network members outside the organization are enormous.
  10. Get your Learning group to offer a short seminar to everyone in the company on how to publish and subscribe to blogs: This will help the Pilot Group continue to publish new material regularly, will create an appetite for others in the organization to subscribe to Pilot Group blogs (and to other blogs outside the organization), and will probably identify second wave blog volunteers once your Pilot Group are on their feet. Having a blog should be voluntary, and the fact that it is will create a viral market and curiosity about blogs ("why are all these people setting up blogs when they don't have to?"). Let the size of your company blogosphere grow organically at its own pace.
  11. Get your Marketing group to talk up blogs outside the organization: Create an appetite among customers and others outside the organization to subscribe to the blogs of their personal contacts inside the organization, as if this were a special 'channel' into the company. Let them subscribe to a few showcase Pilot Group blogs (ideally those run by people in Marketing) to see what they're missing.
  12. Set Up a Blog Help and Monitoring Group: This cross-functional group could be just the Project Team, or a part of the IT or KM Group, but one way or another you need a clearly defined group to hold the hands of new bloggers, measure the volume and assess the quality and sufficiency of publishing and subscription, and handle the demand of the second wave of potential bloggers.
Although as I mentioned earlier I think you need an Elevator Pitch to get at least one Executive Sponsor for your Blogs in Business project, I don't think you need, or probably want, to do a lot of explaining and marketing (other than to the Project Team and Pilot Group) about what blogs are or what their value is. This project is likely to succeed more if it's quietly demand-driven rather than supply-driven (imposed or hyped). Think of it like Instant Messaging -- an application that most businesses never thought would catch on, but which has become ubiquitous and accepted in many businesses by viral marketing (peer-to-peer word of mouth) and voluntary take-up. It's a much easier way to sell a new technology, and as long as these 12 steps are taken, blogging is tailor-made for it. For once, if you build it right, they will come.

one worldIf you're a regular reader of this blog, you probably know that I'm opposed to unregulated 'free' trade, very worried about the extraterritoriality of the WTO, NAFTA, Davos and other corporatist captives, strongly opposed to domestic corporations 'offshoring' jobs, using influence with the Bush regime and other right-wing governments to circumvent social and environmental laws and responsibilities, and a great believer in taking the pledge to buy local, and in community self-sufficiency.

At the same time, I'm a strong supporter of the UN and other multi-lateral NGOs, and I believe that we each have a responsibility for the well-being of all the people and creatures of this world. Some readers have said this view is inconsistent, and I wasn't quite sure how to respond to such charges. Fortunately, Peter Singer, in his recent book on global ethics, One World: The Ethics of Globalization, has come to my rescue. Singer sees no inconsistency between strong local autonomy, community, and self-sufficient economies on the one hand, and global responsibility on the other. The book is based on the Dwight Terry lectures at Yale in 2000, but has been updated to incorporate reflection on the events of 9/11 and the appalling Bush social, environmental and economic record.

I'll have more to say next week about Bush's fraudulent and despicable Earth Day media blitz, and the major media's shameless lack of critical evaluation of the utter nonsense that his propaganda machine has been churning out this week on the environment -- newspeak of Orwellian proportions. The first part of Singer's book deals with environmental responsibility, and his prescription for increasing it -- immediate ratification of Kyoto by the US and other holdout countries, and introduction of an emissions trading mechanism to make the realization of Kyoto feasible (subject to the need for some oversight on the disposition of the proceeds of such trading when it involves autocratic governments).

The second part of the book deals with the global economy, and Singer adroitly tears apart the Economist's (and other neocons') naive assertion that economic globalization somehow benefits both rich and poor countries. He then goes on to prescribe a substantial reform of the WTO and the GATT, which could actually lead to more equitable distribution of wealth and more efficient production of economic goods, while safeguarding human rights, labour and the environment. Unfortunately, the multi-national corporations and corporatists who hold sway in the WTO would never tolerate Singer's prescription, since it would entirely divert the benefits of economic globalization from their pockets to those of the world's poor.

The third part of the book deals with international law, and Singer lashes out at Bush for his unconscionable refusal to ratify the International Court of Justice, and for the UN's continued hesitancy to accept a duty (not a right) to intervene in situations of genocide and other humanitarian crises, even within a single nation. Singer is sanguine about the limitations and dangers of 'global government', but supports strengthening the UN to enable it to act as a 'protector of last resort', and including in its mandate the responsibility to supervise elections in all member nations.

The fourth and final part goes back to ethical principles and proposes that countries must, in this world where national boundaries no longer have any logistic meaning, set aside national interest and embrace, once and for all, global interest, impartially. That does not mean cultural homogenization, but imposes a responsibility for the reduction of inequality, both of economic resources and personal rights and freedoms.

Always the pragmatist, Singer concludes by worrying out loud about how the responsibility for a global ethic could be managed:

It is widely believed that a world government would be, at best, an unchecked bureaucratic behemoth that would make the bureaucracy of the EU look lean and efficient. At worst, it would become a global tyranny, unchecked and unchallengeable. These thoughts have to be taken seriously. How to prevent global bodies becoming either dangerous tyrannies or self-aggrandizing bureaucracies, and instead make them effective and responsive to the people whose lives they affect? It is a challenge that should not be beyond the best minds in the fields of political science and public administration.

I'd like to believe that this was possible, because if it isn't, we're in serious trouble. We cannot expect national governments to set aside parochial interests, especially when this entails accepting a responsibility that would, for the richer nations, inevitably lead to a drastic redistribution of wealth to poorer nations and hence a sudden and sharp reduction in, at least, economic living standards (if not necessarily well-being). But as John Ralston Saul has so eloquently argued, larger organizations and institutions, whether public or private, are almost always, and inherently, less efficient, less agile, more resistant to change, more hierarchic, and less transparent than smaller organizations. So the challenge is to achieve the best of both worlds, having organizations of global scope and authority and responsibility, but broken up into sufficiently small, autonomous and dynamic units that they are sensitive, resilient, responsible and responsive to the people and communities they serve. We can only hope that "the best minds in the fields of political science and public administration", wherever they are, are up to the task.

People will listen when they're ready to listen and not before. Probably, once upon a time, you weren't ready to listen to an idea than now seems to you obvious, even urgent. Let people come to it in their own time. Nagging or bullying will only alienate them. Don't preach. Don't waste time with people who want to argue. They'll keep you immobilized forever. Look for people who are already open to something new.

When presenting a new idea, you don't have to have all the answers. It's better to say 'I don't know' than to fake it. Make people formulate their own questions. Don't take on the responsibility of figuring out what their difficulty is. We each internalize information differently. If you don't understand a question, keep insisting they explain it until it's clear. Nine times out of ten they'll supply the answer themselves.

Above all, listen. Your close attention is sometimes more important than your articulateness in winning converts. And learning is always a good thing.

When I've talked to people about the ideas I've presented in this blog, I get the sense that maybe 10% really understand and appreciate what I'm saying. Perhaps another 40% are ready to listen and want to believe, but either my inarticulateness or their internalization mechanism garbles the message. After all, saving the world (or, as one recent commenter 'geo' put it more accurately "changing how humans live so we as a species can continue to survive") is not easy or obvious, or we'd all be busy doing it. This reading list is for that 40%, in the hope that better writers than I can convey more clearly and compellingly what we need to do and why. The remaining 50%, I suspect, are not ready. Five years ago someone gave me The Spell of the Sensuous and I gave up after five pages -- I just wasn't ready.

Natural EnterpriseIn last week's post on Assembling the Team for Natural Enterprise* I promised that I would present an Elevator Pitch for such enterprises. Although this post is too long to deliver in an elevator ride, it does explain what Natural Enterprise is and why you might want to set one up or join one.

What is Natural Enterprise?
A form of self-organized, self-managed, community-based business partnership in which two or more people agree to make a living together as collaborators and peers, to strive to attain what each member needs to achieve for his or her personal well-being, to accept substantial responsibility for each other, and to respect and help the community or communities in which the enterprise operates. It is 'natural' because this form of socio-economic activity occurs ubiquitously in hunter-gatherer cultures and in non-human animal cultures.

What's the catch?
Natural Enterprise could be to the modern economy what the Internet has become to modern politics and society -- an anti-hierarchal mechanism that democratizes and liberates economic power and opportunity the same way the Internet has democratized and liberated social and political power and opportunity. Both innovations fundamentally threaten established power, authority, 'wisdom' and control, by undermining them and rendering their hierarchies vulnerable and potentially obsolete. Large corporate oligopolies will recognize Natural Enterprises as threats to their power and profitability, and, much as they have responded to labour unions, will attempt to ignore, circumvent, weaken or crush them. For at least a generation, pionering Natural Enterprises, much like the fledgling Internet of the 1980s, will have to be content to play a minor role. Charles Handy envisions this as being like the relationship of the flea to the elephant -- Natural Enterprise will contract mainly with large corporations as suppliers, and will be to some extent dependent on these large corporations' largesse and their increased proclivity for outsourcing, along with the Natural Enterprises' own innovativeness and agility. As Handy says, such uneven contracts will at least be an improvement on the wage-slave employer-employee contracts they supersede. And eventually Natural Enterprises will become so numerous, and specialized and adept in so many industries and aspects of business, that they will start networking and contracting and associating with each other, using the power of the Internet. And much as specialty stores undermined and largely replaced the large, cumbersome, general-purpose department store, Natural Enterprises could ultimately eliminate the need for and replace large, cumbersome corporations. Just as the Internet created a socio-political and information 'World of Ends', where central control and authority are not needed and all value is created at the 'ends', so, too could Natural Enterprise create an economic 'World of Ends' where corporatism, oligopoly and massive size are not needed in economic entities and where all value is created at the 'ends' -- face to face with customers. It's a revolutionary and powerful and liberating idea, but it will take time, patience and energy to bring it about.

* What's In a Name? I have used the terms New Collaborative Enterprise, Existential Enterprise (Charles Handy's term), and New Tribal Ventures (Daniel Quinn's term) to describe such enterprises. The 'new' in these terms suggests there are 'old' collaborative enterprises, the term 'existential' has been voted off the island by readers of this blog as too highfalutin' and intimidating a term, and terms like 'tribal' conjure up images of war paint and noble savages. Autopoietic Enterprise (it means self-creating and self-managing) is accurate but unpronounceable and would probably be perceived as pretentious. Readers have suggested the terms 'Natural Enterprise' (Harold Jarche) and 'Organic Enterprise' (Don Dwiggins), which I like because they're simple and descriptive. I like Natural better because its opposite (unnatural) is exactly what the modern corporation is, while the term 'organic' is a bit ambiguous (it means 'related to organs', 'related to organisms', 'carbon-based',  and 'instrumental', of which only the second definition is a propos). I' almost decided to keep 'Collaborative' in the term for two reasons: To stress that these enterprises entail more than one person working together (a sole proprietor, to me, does not an enterprise make, even if s/he is a powerful networker -- enterprises are about people making a living together), and because it would allow me to continue using the acronym NCE, which has gained some common parlance over the past year. But in the end, simpler is better, Natural Enterprise is inherently collaborative, and I was taught 'when in doubt, leave it out'. So Natural Enterprise it is -- thanks to Harold for the inspiration.

Last year I waded through Jeremy Rifkin's The Hydrogen Economy and wrote a blog post that explained what's promising about hydrogen as a fuel, and its two major drawbacks. I used two charts, reproduced here, to explain how it works and what's holding it back.

The chart above shows the energy economy we have today. Red boxes are non-renewable, polluting and environmentally damaging energy sources and green ones are clean and renewable. Whether we use hydrocarbon fuels or electricity to light, heat and cool our homes, it's likely that non-renewable, damaging sources are producing it. Our cars likewise burn fossil fuels, and although hybrid cars are certainly an improvement, they still depend on fossil fuels to create ('reform') the hydrogen that the fuel cells convert into electricity.

The chart below shows the energy economy in twenty years, if we can solve the two major dilemmas of the hydrogen economy.

Under this scenario, hydrocarbons are replaced by solar, wind and other renewable, non-polluting, non-damaging energy sources. The central hydro utility is replaced by a local energy co-op, which produces energy for your community from its own solar collectors, wind turbines etc. The compressed hydrogen used to power next-generation pure hydrogen vehicles is produced from some of this electricity, and distributed through local service stations. The excess electricity produced by these cars can be used to provide light, heat and cooling to the home or sold back to the local energy co-op. The cars themselves will have no engine, no pedals, clutch or gearshift, make no noise and produce no harmful exhaust. The entire process will require no burning, no pollution, and no grid at the mercy of multinationals and sheikhs.

What are the two catches? First, the current cost of electricity produced from non-renewable sources is very expensive, and the process is cumbersome and not yet terribly efficient. Even more problematic is the $100 billion cost of building the infrastructure to generate, distribute and store the electricity and hydrogen, obsolescing a comparable amount of existing energy infrastructure, and probably causing some consternation to and resistance from the owners of that infrastructure.

titanium cellYesterday the University of New South Wales predicted that by 2010 a new generation of photovoltaic 'harvesters' based on titanium dioxide ceramics will both collect solar energy and use that energy to produce compressed hydrogen from water. A 10m square array, such as that depicted at right, mounted on just half the households in a sun-rich country like Australia, could produce the entire country's energy.

This would allow an even more distributed, decentralized model than that depicted above: With each household able to produce its own energy, the local energy co-op might be nothing more than a virtual market, and the need for local service stations selling or even producing compressed hydrogen would be obviated. We'd all change from consuming to producing energy.

The university has even higher hopes for the titanium dioxide technology behind this advance: They believe it will allow innovations in other areas such as "water purification, anti-viral and bacteriacidal coatings on hospital clothing and surfaces, self-cleaning glasses, and anti-pollution surfaces on buildings and roads".

Anyone know anything about titanium? I know it's a metal, but is it plentiful and easy and clean to extract? Is it recyclable? Durable? Toxic in landfill sites? I sense a bit of grandstanding and breast-beating by UNSW here. Is there another catch they're not telling us about?

Requirements include a good general knowledge of the discipline, willingness to travel very extensively, and an ability to deal comfortably with senior executives. Jensen DiagnosisGraham Westwood of ProCarta gave me a copy of Bill Jensen's Simplicity, a book that claims most business problems are a result of unnecessarily complex decision-making processes. I recently wrote that if Knowledge Management were relabeled Work Effectiveness Improvement, both the requirements of the job and the customers' expectations would be much clearer, and we might finally get the job done. Jensen's book offers a prescription for WEI.

Jensen's thesis is that poor decision-making is the root cause of business error and ineffectiveness, and his diagnosis of the four causes for it is shown at right. Most employees, he says, want to do good work, but are impeded by these four causes, which produce unnecessary complexity in each of our jobs. I concur with this diagnosis, though I'm not sure large organization have either the capacity or the will to fix these four problems.

At the individual and team level, Jensen suggests* five behaviour or learning changes that could alleviate these problems:
  1. Better time management - We need to learn to prioritize and provide better context of why tasks are important, clarify and simplify goals, improve our personal work organization skills, provide better definition of expected outcomes and of 'success', develop and provide better, simpler tools and resources to get the job done, and eliminate unnecessary tasks and bureaucracy.
  2. Improvisational project stewardship - We must learn to focus people's attention on what's really important, communicate priorities and success measures, and learn from failures. Today's organization is more like a jazz combo than an army, and needs a very different kind of team facilitation and 'leadership'.
  3. Quality conversations - We must learn to communicate a vision that co-workers can understand in concrete terms, and can buy into, to selectively tell people precisely what to do (but only when it's needed, and when you know), and to communicate the measurements of success and the resources available to help.
  4. Effective listening - We need to learn, in the mass of messages, to filter out what's irrelevant, unimportant, and unactionable, and to focus on messages that clarify expectations and identify unmet needs and critical problems that we can personally help solve. That entails knowing when to intervene, and when not to, and learning how to say 'no' gracefully.
  5. Engaging people - We need to learn to use stories and other techniques to clarify what is important, what needs to be done, and the consequences of success and failure.
Both as an individual 'knowledge worker' and as a team/project member, then, we can be more effective if we learn, and practice, managing our own time and helping others manage theirs (by eliminating unnecessary tasks and simplifying others), more effectively; selectively intervene in work processes and project activities only when we can add real value or eliminate obstacles; communicate what's really important to bring clarity; listen to identify and resolve critical needs and problems; and filter out messages and information that burdens rather than alleviating work effectiveness.

These are useful suggestions for improving work effectiveness and hence decision-making in organizations, but none of them is new. Those that would take up WEI (or KM) as a career need to understand why these techniques have not worked in the past, before they attempt to implement them in their organizations. In many companies, both employees and managers raise their eyebrows at 'soft skills' courses like time management, effective communication and story-telling. We know how to do that, they will say, the problem is more systemic, more entrenched than merely teaching common-sense skills can hope to solve.

These critics are half-right. Many problems in business are structural, strategic, or systemic, and raising people's hopes by suggesting that these basic work management techniques are suddenly going to work bottom-up when they didn't work before, will merely create disappointment. Excessive size and hierarchy, poor managers, and inappropriate success measures (that reward executives more for cutting staff than for making staff more effective, for example) are at the heart of much work ineffectiveness, and need very different solutions.

But these critics are also half-wrong. Each of us today is increasingly in charge of our own careers, our own jobs, and hence our own work effectiveness. The five skills listed above are critical skills for every entrepreneur and every front-line worker, and we should each ensure we have these 'core competencies'. If the big, cumbersome organizations we work for do not allow these skills proper exercise, then the answer is either to leave them or reform them, not to revel in our ineffectiveness and just blame management (even when they are to blame).

The remainder of Jensen's book prescribes some higher-level organizational 'disciplines' that can enable improvements in work effectiveness:
  • Better understanding of what different stakeholders need, and why
  • Building trust, through openness, fairness, respect, attention, consistency, and clarity
  • Designing the content of databases for effective (re-)use
  • Designing project tools to focus on, and inform, the critical decisions and choices that must be made, and to surface potential landmines and potential innovations
  • Designing tools to make it easier to connect with the right people and find the right information
  • Making the objective of all infrastructure to make workers' jobs simpler
I am less excited about these latter ideas, because as desirable as they are, I just don't see them happening in most organizations. Enlightened businesses already have a culture that embraces these concepts, but the vast majority of unenlightened businesses simply lack the adaptability needed to embrace them, so I think they're just so much wishful thinking. Despite the claims of the zealots of acquisition, growth, integration, globalization and 'economies of scale', I am increasingly convinced that large organizations are inherently incapable of being efficient, responsible, agile, or places where effective work can occur. They need more radical surgery than Jensen's treatment.

Nevertheless, this book provides some of the much-needed definition for WEI, which I believe will be the next wave of organizational change, and will accomplish much of what reengineering and knowledge management failed to do. The #1 purpose of management must become empowering people to know and do what's important to achieve the organization's goals, and enabling them to stop doing the other stuff that, today, takes up most of their time.

* Jensen uses different words for these, and for many of the key ideas in this book. As much as I liked his messages, I found sometimes his choice of labels for his key concepts confusing.

lpiThe Linus Pauling Institute at Oregon State University has a site with useful information about 'micronutrients': vitamins, minerals, other nutrients (like Omega-3 Fatty Acids and Co-enzyme Q10), phytochemicals (trace chemicals in various plants), and the foods that contain all these nutrients. For each nutrient, you can learn its impact on the body, diseases it can help prevent or treat, where you can get it, and interactions with other nutrients, foods and drugs. The entire database can also be sorted by disease instead of by nutrient. Pauling was known, of course, for his controversial claim that large doses of vitamins can prevent the common cold and other diseases.

The site is very thorough, quite technical (but still comprehensible), and makes fascinating reading.

Last month I wrote an article suggesting that a propensity for war-mongering and civil violence, i.e. the tendency to take hasty and extreme action rather than a reasoned and responsible response to a crisis, might be attributable to what Edward Hall describes as population stress, the adrenaline-driven aggressive/panic stress response that all creatures exhibit when their population greatly exceeds sustainable carrying capacity. Hall explains that this is nature's 'last resort' method of bringing the population of the species quickly back into balance with the rest of the ecosystem, when the species fails to manage its own numbers and when opportunistic diseases don't do the trick. Earlier I had calculated< /a>  a simple Population Stress Index (PSI), which was computed by multiplying density per arable square mile by population growth rate, and I compared it to an astonishingly similar map by another blogger, Matthew White, showing violent death rate by country.

As I explained in last month's post, the PSI is an imperfect stress index. It does not show the very different levels of consumption and demand on local resources of people in different countries (which has as much to do with sustainability as population). So I have now computed a Footprint Stress Index (FSI), plotted on the map above, which is computed as follows:
  1. First, I calculated the Resource Use Index by taking the aggregate Ecological Footprint (EF) of each country in hectares (the per capita footprint from sources such as the Living Planet Report, times the country's population), and dividing it by the number of habitable hectares of land in the country (I used as a proxy for this the lesser of 80% of total land area and 200% of Oxford's 'arable land area' data). This very useful number indicates the number of times over each country's citizens are using the renewable and sustainable resources available to them. A Resource Use index of 1.0 is sustainable. An index of, say, 5, indicates that to restore the country to sustainability, it needs to do some combination of reducing population and reducing per-capita resource consumption, by a combined 80%. The table below shows some sample Resource Use indices I computed.
  2. Then I multiplied this Resource Use Index by the estimated annual growth rate of the country's aggregate Ecological Footprint. For this, I started with the annual population growth rate as a proxy (the EF studies suggest aggregate footprint and population are growing at roughly the same rate), and then substituted more precise EF growth rate numbers when I could find them online (China's EF is growing much faster than its population, for example).

The US, China, Congo, Colombia, Venezuela, and several Mid-Eastern nations all have FSIs in excess of 10. These are all countries embroiled in war, imperialistic or regional or civil, except for China where dissent is ruthlessly suppressed. These are the countries that are suffering enormous anxiety because not only are they consuming vastly more resources than what they have available domestically, their populations or industrial capacities are also growing rapidly, meaning they will need to find ever more resources outside the country to feed the soaring need.

Japan, South Korea and most European nations have very high Resource Use Indices, but because their populations are growing slowly and because they are mostly very aware of conservation, their EFs are not increasing. As a result, their FSIs are more moderate. Because they all depend so heavily (90% or more) on imports of other countries' natural resources, however, as these resources get depleted and as exporting countries realize how cheaply they are giving them away, these nations' unsustainable resource demands will not be able to be met, and that will drive their Footprint Stress Indices way up. Once these scarcities become endemic, there will no longer be any option to increase resource use, and at that point the Resource Use Index itself will become the Footprint Stress Index.

What will the world be like when dozens of nations, whose economies are using resources at more than ten times the rate they can sustain them from domestic supplies, suddenly find the price of these supplies quadrupling, or that these supplies are not available at any price? Colour all the countries on the left side of the Resource Use Index table above purple on the map at the top of this article and you'll get the idea. We're talking about a world war for increasingly scarce resources. And all of the countries on the right side of that table then become invasion targets.

We all know what we have to do. Immediate massive taxes on resources to finance the development of technologies that conserve or don't require natural resources. Shut-down of corporations that waste resources, that pollute, and that produce non-essential products. An end to subsidies, so that we can begin to realize the true cost of our profligate deficit spending. The pay-down of government debts to reduce the risk of economic collapse when interest and inflation rates spike. Incentives for having no children, or maybe one.

Of course, we have no appetite for these draconian solutions. The corporatist Frankenstein monster is perpetuating the waste and madness that is producing this crisis, and they accept no responsibility for the ultimate Tragedy of the Commons that will hit us with colossal force once we simply run out of resources to consume to keep civilization's engine running. The hydrogen economy simply won't occur fast enough to stave off disaster.

Our best hope is, ironically, that some crisis will shock us into collective action before the real crunch hits. We learned nothing from the oil line-ups a generation ago, but perhaps it is not too late. If the first crisis to hit is manageable, we may be motivated to combine three massive human efforts: Voluntary negative population growth, global large-scale conservation, and an unprecedented investment in innovation and new low-footprint technologies, that could prevent a social, economic and ecological collapse. We survived a Great Depression three quarters of a century ago by exactly this type of huge, collective intervention. That's what we need now. The 'market' isn't going to fix this mess.

One of my peers in the badly-named discipline of Knowledge Management is IBM's complexity guru, Dave Snowden. Last year Dave wrote a paper entitled Managi ng for Serendipity, which I really enjoyed. Dave appears to share my disdain for the context-free capture and 'codification' of people's business knowledge in massive 'knowledge bases' just in case someone else might be able to benefit from that knowledge sometime in the future (assuming they can find it).

Dave's paper explains how senseless this expensive exercise is. I have outlined in my Personal Knowledge Management articles why I think Knowledge Management energies would be much more effectively spent (1) developing social networking applications and competencies, and (2) developing personal content management applications and competencies, focused on the specific, individual needs of the organization's front-line knowledge workers.

In the above-mentioned article, Dave asks the question: If capturing 'best practices' and similar context-deficient knowledge in central repositories is, except in limited cases*, ill-advised, what if anything should organizations be collecting in centralized 'knowledge bases' and what centrally-coordinated programs should be used to encourage learning and knowledge transfer? He suggests three possibilities:
  1. Narrative Databases: Unfiltered repositories in which people can record stories about events that they learned from personally. Dave warns against imposing interpretations and rigid taxonomy on such stories, stressing the importance of serendipitous reading of them. He also sees these as a significant opportunity for recently retired employees to contribute to others' learning. Dave offers a highly-regarded course< /a> in the craft of story-telling.
  2. Social Network Stimulation: Databases, tools and programs that encourage and enable employees to improve the breadth, depth and effectiveness of their personal networks. In a recent article in Sloan Management Review, Rob Cross, Tom Davenport and Susan Cantrell entitled The Social Side of High Performance (available only by subscription) the authors show that effective development and use of social networks correlates more than anything else with high performance rating of knowledge workers.
  3. Disruptive Pattern Breaking: Providing fresh thinking, ideas from unusual sources, and challenges to accepted ideas and procedures are healthy in any organization. By broadening employees' exposure to such material, organizations can stimulate innovation and provide new perspectives that can sharpen critical skills and hence improve work effectiveness and decision-making.
Although many people find Dave's writing dense, even intimidating, I find his arguments to be well-supported, pragmatic and eminently practicable. These three initiatives, in tandem with programs to develop social networking and personal content management applications and competencies, offer the promise of finally realizing the 'Knowledge Advantage' that those of us in KM have been striving for, for a decade.

* Dave acknowledges the value of 'best practices' in internet payment systems and safety procedures in a nuclear power plant, for example.

Even the pessimists didn't expect the horrendous February employment report issued by the labour department today. Employment grew by an insignificant 21,000 people, compared to the increase in the labour force of 150,000, and the forecast just last month from Bush's office that between 2.6 million and 5.0 million net new jobs would be created this year. As I promised, I'll be tracking this each month.

But it's even worse if you read the whole report. The entire increase in February was a result of hiring by federal and state governments. Private sector employment actually declined. And the labour department also admitted they had overstated January's and December's employment growth numbers by 15,000 and 8,000 respectively.
